PROLOGUE

“I like to imagine we’re chatting in a cozy booth at your favorite coffee shop. Maybe you’ve got a latte or tea in hand, and you’re telling me about the ups and downs of managing a team, launching a project, or trying to unite people around a common goal. At some point, you say, ‘I wish we could just figure out what never changes—and what CAN change—so we don’t constantly reinvent the wheel but also don’t get stuck in the past!’ Well, friend, that’s exactly why this book exists.”

Why We’re Talking About Architecture

Ever visited a building that took your breath away? Maybe it was a massive cathedral, a sleek skyscraper, or even a humble little cottage that had stood strong for centuries. Buildings fascinate me because they show how structure and foundation can coexist with design elements that change over time (think remodeling, additions, new paint jobs). I realized this is a perfect metaphor for organizations.

  • Pillars are your non-negotiable, load-bearing elements. If you remove them, the structure collapses.

  • Walls are the defining boundaries and practical frameworks that can be torn down or shifted, as long as the pillars remain intact.

You’re about to embark on a journey where we’ll identify your “pillars” (the core values and principles you absolutely won’t compromise on) and figure out how to design “walls” (the roles, policies, processes) that adapt to your changing environment. My First “Organizational Construction” Fail

Let me start with a personal cautionary tale: In one of my earliest leadership roles, I inherited a small but fast-growing team. I wanted to set us apart—make us agile, cutting-edge—so I introduced new processes almost weekly:​

Week 1: “We’re going to use a new project management software.”

Week 2: “Let’s pivot to a different communications tool.”

Week 3: “Here’s the new org chart—just rearranged who reports to

               whom.”

Guess how my team felt? Exhausted. Confused. Demoralized. I was yanking out the figurative “walls” over and over without anchoring anything in unchanging pillars. It was like I was remodeling the house every day without any blueprint. Eventually, my best people left, citing “constant chaos.” That experience led me to realize: you can’t keep re-inventing everything if you don’t know what truly matters. That’s when I discovered the concept of Pillars vs. Walls.
